Description
Kuchnia Vikinga is Poland's largest ready-meal producer, preparing meals for over 60,000 people daily and delivering to more than 38,000 locations with a fleet of over 500 refrigerated vehicles.
At that scale, delivery logistics involve several roles working at once: planners set route areas, coordinators manage couriers and react to changes during the day, logistics staff import data, customer service works from the order list, and couriers are on the road. Each role worked on its own data, and without one place where that data met, decisions moved slower than the business needed. Kuchnia Vikinga had built its delivery processes over years, and chose to build a tool around that operational logic rather than adapt its organization to fit an off-the-shelf one.
We designed a TMS made of a web app for the logistics team and a mobile app for couriers, giving each of six roles its own view and permission scope: planners see the map and route areas, coordinators manage their couriers, couriers see only what they need for that day. Route changes are pushed from the web app and appear immediately on a courier's phone, marked clearly as outside their standard route, a detail that came directly from talking to couriers, who know their routes well and wanted to understand exactly what changed and why. Every part of the system, planning, order imports, route lists, live tracking, works within a single operating day, since no two days look the same in this business. We built a live dashboard that adapts to each role, showing delivery progress against each region's operational deadline in numbers, percentages, and charts, and a central hub list so warehouse changes no longer required hunting for information elsewhere.
The work ran section by section: workshops with the people who do the job, design, a presentation to a steering committee, revisions, then the next section. Business analysis, UX, and visual design moved in parallel rather than in sequence, and discovery meant direct contact with everyone in the process, planners, coordinators, logistics staff, and couriers, including field rides alongside couriers on their routes. We worked with the client on two levels: daily operational contact with their Product Owner, and steering-committee presentations every two weeks with leadership and decision-makers.
The system now runs the daily delivery operation end to end, and the company owns a tool built around its own processes, free to keep developing it without depending on an outside vendor.
